I love BoB - and I cannot speak to any discrepancies between the real person and what the show had the actor doing. But man Cobb always seemed to piss me off
I'm arguably breaking the OP's rules which I normally despise on here, but Tony Soprano's mom and sister come to mind for me. Especially arguable that Tony's mom is not a villain. Relative to her law breaking son leading a mafia family she is not; relative to normal humanity she is a demon.
I haven't seen about 3/4 of the shows already mentioned on here so can't relate or even know who most of these people are.

Just recency bias, and I love The Bear, but I cannot stand Sydney nor did I ever understand her "character arch" or why we're supposed to feel good about her. She was a whiny, entitled brat who owed everything to Carmy, and never appeared even remotely grateful. But she would always ***** if he didn't treat her like an equal when they clearly aren't equals... and I always felt Carmy treated her incredibly well all things considered.
She was a young/mid 20 something that one of the best chefs in the world basically gifted a spot in his restaurant and just complained any time Carmy wasn't extra super duper nice to her or acted annoyed when he made decisions for again... his restaurant.
Then when he did give her rull reign and fully supported her, she folded like a lawn chair... oh but she made one good dish so she deserves a michelin star when literally everything else is Carmy... god this character sucked

Andy Bernard as a complimentary character before Michael left was tolerable to me, but when they forced him into the main seat it was absolutely painful.

I would posit that every other character on the show was a better choice to be the manager character besides him.
Although my real hot take is that Pam / Jim's wedding should have been the last episode of the series.

Problem with singling out George Costanza is that they are all awful people. Which I suppose was the point of the final episode.
Also- Frazier was definitely terrible.
